prevailing opinion has been that the industry has become <em>too<\/em> competitive. That it\u2019s too hard, <em>impossible<\/em> even, to break into anymore \u2014 without some killer new technology or similarly significant advantage.<\/p>\n\n\n\n<p>Yet, every year we\u2019ve seen new companies emerge and carve out a place for themselves without having to rely on a buzzword technology like <em>AI<\/em> or <em>Blockchain<\/em>.<\/p>\n\n\n\n<p>These companies typically achieve breakthrough success by relying on one of the following approaches:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>They pick a niche that\u2019s currently underserved by a large incumbent and provide a better solution to the problem this niche audience is facing;<\/li><li>They create a new category (or redefine an existing one) and capture a broad audience.&nbsp;<\/li><\/ul>\n\n\n\n<p>Both approaches can support the creation of a successful SaaS business. We see it in the comparison between Intercom (<a href=\"https:\/\/techcrunch.com\/2020\/08\/04\/intercom-hires-a-cfo-as-it-ramps-towards-an-ipo\/\">$150m in ARR<\/a>) and Drift (<a href=\"https:\/\/www.forbes.com\/sites\/kenrickcai\/2020\/07\/15\/drift-david-cancel-elias-torres-ai-50-interview\/?sh=481ac6174c98\">valued at $360m<\/a> at their latest funding round):<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Intercom (founded in 2011) was one of the first companies to offer live on-site chat going after a broad audience of companies and teams.<\/li><li>Drift started 4 years later with a similar product offer but focussed intensely on marketing teams as their (initial) core audience.<\/li><\/ul>\n\n\n\n<p>So how do new SaaS companies choose which route to pursue?<\/p>\n\n\n\n<p>They have to decide whether to go for a niche or broad audience along 2 vectors \u2014 industry and department. At ChartMogul, we think about this as a 2&#215;2 matrix, which we call the <strong>SaaS Types Matrix<\/strong>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-introducing-the-saas-types-matrix\">Introducing the SaaS Types Matrix<\/h2>\n\n\n\n<p>SaaS companies start with a solution to a problem. One of the first decisions a founding team needs to make is whether their solution is aimed only at a particular industry and\/or department.<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/06\/lh--t__cJOkwaUzMjNAg1oB7FbeVUsqAhJ0_VUsU7PcYfDtpQuppaNaMumI-NkBfrceJtBSD8FAhce9didezgPsUZSGn3wko5gwP_zP-SiaX2U3GZeeXLmMZg2PILdqj8D_Z04ubtxYsQvI.jpeg\" alt=\"Types of SaaS Matrix\"\/><\/figure>\n\n\n\n<p>This gives us 4 possible categories or <em>types<\/em> of SaaS companies:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Super-niche:<\/strong> Those that go after a specific <strong>team\/department<\/strong> within a particular <strong>industry<\/strong>. An example of this would be <a href=\"https:\/\/www.veeva.com\/products\/multichannel-crm\/\">Veeva<\/a>, which produces CRM software for the pharma industry.<\/li><li><strong>Industry-niche:<\/strong> The second example covers companies building software that every department in a specific <strong>industry<\/strong> can use. We put ChartMogul in this category (for Subscriptions), but another great example is <a href=\"https:\/\/www.clio.com\/\">Clio<\/a>, which goes after lawyers and everyone who works in the Legal industry.<\/li><li><strong>Department-niche:<\/strong> The next category captures companies that go after a specific <strong>team\/department(s)<\/strong>, regardless of the industry they operate in. Companies like <a href=\"https:\/\/www.salesforce.com\/\">Salesforce<\/a> (sales) and <a href=\"https:\/\/www.zendesk.com\/\">Zendesk<\/a> (support) demonstrate the market opportunity such niches generate.<\/li><li><strong>Broad:<\/strong> Finally, we have companies that have neither industry nor departmental focus. Here, we find the biggest names in SaaS and some of the fastest-growing companies \u2014 such as <a href=\"https:\/\/slack.com\/\">Slack<\/a>, <a href=\"https:\/\/www.notion.so\/\">Notion<\/a>, <a href=\"https:\/\/pitch.com\/\">Pitch<\/a>, and <a href=\"https:\/\/calendly.com\/\">Calendly<\/a>.<\/li><\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-why-is-this-helpful\"><strong>Why is this helpful?<\/strong><\/h2>\n\n\n\n<p>Knowing where you stand within this matrix is essential when working on a new SaaS product. Picking the most appropriate <em>type<\/em> of SaaS to build will help you figure out a range of important product and strategy decisions:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Who are your early customers, and where do you find them?<\/li><li>How can you expect to grow once you exhaust that initial opportunity\/group of people? By expanding into other verticals or other teams (or both)?<\/li><li>How important is it to build your product for product-led growth? This is especially relevant to companies that rely on winning large enterprises team by team.<\/li><\/ul>\n\n\n\n<p>Finding the right place on this matrix can help create a clear product vision, an essential first step to finding success in SaaS.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-to-figure-out-your-position-on-the-matrix\"><strong>How to figure out your position on the matrix<\/strong><\/h2>\n\n\n\n<p>Finding the exact place along the matrix that will allow you to capture a competitive position takes equal parts art and science.<\/p>\n\n\n\n<p>Here are some things you should explore to decide what type of SaaS business you should aim to build.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-understand-where-the-market-currently-stands\"><strong>Understand where the market currently stands<\/strong><\/h3>\n\n\n\n<p>We\u2019ll go back to Drift because their growth provides a useful example for SaaS founders. They weren\u2019t the first company to offer an on-site asynchronous messaging\/bot functionality \u2014 Intercom was already growing very fast in that space.<\/p>\n\n\n\n<p><a href=\"https:\/\/www.leadfeeder.com\/blog\/conversational-marketing-drift\/\">By redefining the category and targeting their product specifically at marketers<\/a>, Drift established themselves as a viable competitor.<\/p>\n\n\n\n<p>Drift\u2019s example should help you understand why you need to think about the quadrant where you want to be.<\/p>\n\n\n\n<p>It would be hard to capture market share with a generic support solution because Zendesk is already dominant in that category.<\/p>\n\n\n\n<p>But you might be able to find space by narrowing down and focusing on a single niche\/team (or both). This is a <a href=\"https:\/\/kayako.com\/ecommerce-customer-support\/\">strategy pursued by Kayako<\/a> with their focus on ecommerce\/DTC brands.<\/p>\n\n\n\n<p>It\u2019s easy to say you need to identify opportunities like this, but much harder to spot them.<\/p>\n\n\n\n<p>One way to do this is by looking for opportunities to <a href=\"https:\/\/a16z.com\/2019\/09\/11\/platforms-verticals-unbundling\/\"><em>unbundle<\/em> existing platforms<\/a>.<\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><a href=\"https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/02\/unbundling-craigslist.png\"><img loading=\"lazy\" decoding=\"async\" width=\"540\" height=\"361\" src=\"https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/02\/unbundling-craigslist.png\" alt=\"The unbundling of Craigslist\" class=\"wp-image-17485\" srcset=\"https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/02\/unbundling-craigslist.png 540w, https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/02\/unbundling-craigslist-300x201.png 300w, https:\/\/chartmogul.com\/blog\/wp-content\/uploads\/2021\/02\/unbundling-craigslist-500x334.png 500w\" sizes=\"auto, (max-width: 540px) 100vw, 540px\" \/><\/a><figcaption><a href=\"https:\/\/a16z.com\/2019\/09\/11\/platforms-verticals-unbundling\/\">Source<\/a><\/figcaption><\/figure>\n\n\n\n    <blockquote class='wp-block-quote tweetquote'>\n        <p>Going after a specific niche (or team) allows you to create a product that fulfills the needs in that niche in a much better way.<\/p>\n        <a href=\"https:\/\/twitter.com\/intent\/tweet?text=&raquo;Going+after+a+specific+niche+%28or+team%29+allows+you+to+create+a+product+that+fulfills+the+needs+in+that+niche+in+a+much+better+way.&laquo;&amp;url=https%3A%2F%2Fchartmogul.com%2Fblog%2Ftypes-of-saas%2F\" class=\"btn\" rel=\"external nofollow\" target=\"_blank\">Tweet this quote<\/a>\n    <\/blockquote>\n\n\n\n<p>The result is that you can build a business that\u2019s bigger even than the whole original <em>platform<\/em>.<\/p>\n\n\n\n<p>We see this with companies like Airbnb, which is at least double the size of Craigslist (<a href=\"https:\/\/www.cnbc.com\/2019\/01\/24\/craigslist-posts-annual-revenue-of-1-billion-study.html\">estimated at a little over $1B in 2018 revenue<\/a>) even after it got <a href=\"https:\/\/www.bloomberg.com\/news\/articles\/2020-08-12\/airbnb-revenue-tanks-67-in-second-quarter-ipo-planned-for-2020\">decimated by the pandemic<\/a>.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-nail-down-your-positioning\"><strong>Nail down your positioning<\/strong><\/h3>\n\n\n\n<p>The positioning of new products is one of the most overlooked areas in SaaS. There\u2019s hardly a territory where you have a combination between so much control and such an opportunity for impact early in your company\u2019s lifetime.<\/p>\n\n\n\n<p>It is also strongly related to the point in the previous section \u2014 defining the market in a way that would allow you to create an opportunity for yourself.<\/p>\n\n\n\n<p>I highly recommend <a href=\"https:\/\/www.goodreads.com\/en\/book\/show\/45166937\">April Dunford\u2019s excellent book<\/a> on the topic as a starting point. That would maximize your chances for success.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-make-data-your-ally\"><strong>Make data your ally<\/strong><\/h3>\n\n\n\n    <blockquote class='wp-block-quote tweetquote'>\n        <p>You don\u2019t have to make decisions out of thin air when figuring out your niche and positioning.
