Buffer 如何靠專注拉高 ARPA,做到 2,000 萬美元 ARR

Buffer 是什麼

Buffer 成立於 2010 年,幾乎不需要介紹。作為 SaaS 領域的早期玩家,這家公司開創了好幾個如今在業界已司空見慣的領域——內容行銷、透明創業運動,以及遠端工作。

Buffer 的使命,是讓客戶有能力在社群媒體上建立品牌、與受眾互動。

為此,他們為客戶提供三項產品:

  • Publish:最早的產品,協助使用者在社群頻道上排程與發文
  • Reply:可回覆社群頻道對話的共用收件匣
  • Analyze:社群媒體的數據分析與報表

我們和 Buffer 執行長 Joel Gascoigne 聊了他打造 Buffer 的經驗,以及訂閱資料在這家公司裡扮演的角色與位置。

挑戰:Buffer 累積了一堆「報表債」

Buffer 成立的頭兩、三年,Joel 和他的團隊並不需要專門的訂閱分析工具。

當時交易量還很小,靠資料庫查詢就能算出 MRR、流失,甚至做一些世代分析。

但隨著公司成長,這些做法開始頻頻出問題,逼得團隊重新思考,去找一個能規模化的方案。

2014 年,Buffer 同時開始使用 Baremetrics 和 Looker。Baremetrics 滿足了對外公開透明的需求,而在內部,團隊幾乎全靠 Looker 追蹤與回報營收指標。

Baremetrics 的限制在於只能分析來自 Stripe 的營收,而團隊當時已經用行動平台和自訂發票在收款。

這就是他們決定用 Looker 來處理內部分析需求的原因。它解決了最初的一些難題,但久了之後又製造出別的問題。

除了得養一支兩人小組專門維護這套自建方案,他們也很難把資料完整收進 Looker,更難信任裡頭的數字。

It felt like a constant battle to get all the data in and it was also costing us a lot of time. I would often message (Buffer data scientist) Julian to ask “Why did our MRR number for this or that change?”

Joel 承認,他和團隊大概花了太久,才意識到分析架構必須改變。

Early in 2019, I had an epiphany moment. I realized we had better data in the first 2-3 years of the company when we were using improvised solutions, than with our sophisticated business intelligence platform. How was that possible?

不可靠的資料拖慢了整個團隊

就在這時,Joel 才意識到這些問題影響的是整個團隊——包括產品的演進方式。

We increasingly started to feel like we were running blind. Because of the challenges we were struggling with, we constantly had to rely on assumptions for important decisions about the product and it was starting to tell.

這一切其實有點意外,畢竟 Buffer 團隊手上的資料多到滿出來——Joel 告訴我們,把付費客戶、免費方案和 14 天試用加起來,他們當時每月有大約 35 名月活躍使用者(MAU)。

但這些資料並沒有讓業務的進展變得更清楚。

MRR numbers were changing all the time. I realized we had a moving target for the most important metric in our company.

這套架構影響了團隊文化

一開始,Joel 和團隊期待 Looker 能讓大家自己用訂閱資料找出洞察,為業務做出更好的決定。

但事情並非如此,整個組織反而變成必須不斷向資料團隊求援。

At some point, I noticed this was producing a change in our team culture. More and more people just started to assume that they “were not good at data”.

解決方案:投資重整資料基礎架構

Joel 告訴我們,他們之所以花這麼久才決定捨棄 Looker,部分原因是團隊對於放棄一套投入大量時間打造的方案有些猶豫。

In hindsight, I think that waiting 4-5 years, when things were clearly not working out, was too long. In the end, I had to step in and make a call for the best of the (whole) team.

他們當初開始搭建這套系統時,分析工具的生態還不夠成熟,只能靠自己。這一次,Joel 意識到他得退一步,改用「零預算」的心態重新思考。

I asked myself “If we were starting today, what would we put in place?” So we started researching and we saw that while our peer companies were using a mix of homegrown and specialized tools, many new startups were adopting the likes of Segment, Mixpanel, and ChartMogul from the get-go. I wanted to be using the tools of the future and always ready to upgrade and switch things out, rather than getting behind and building up debt. That would make us less effective, and also less attractive to people joining the team.

Joel 和 Buffer 的技術長 Dan 進行了一場他稱之為「誠實的對話」。在那場會議上,他們決定徹底翻修分析架構。

Joel 分享了一件有意思的事:他知道導入這些軟體工具需要一筆不小的投資,但他很清楚地做出了這個決定:

I would gladly spend $100,000 on a tool if that would allow me to avoid hiring. A smaller team allows us to be more productive and move quicker.

每一塊都個別挑選

Joel 也清楚,資料管線管理、產品互動分析和訂閱分析各用不同工具,才能為每一塊挑到最合適的選擇。

Buffer 團隊選了 Segment 作為資料架構的底層,負責收集資料並餵給他們使用的其他工具。

Mixpanel「住」在 Segment 之上,幫團隊追蹤使用者與產品的互動。

ChartMogul 則把來自 Stripe、行動平台和自訂發票的訂閱資料匯整在一起,讓 Joel 和團隊看懂業務的走向。

這樣的架構也讓系統容易往上長,並和 Buffer 團隊用在客服(Zendesk)、應用程式內訊息(Appcues)與電子郵件(Customer.io)的工具整合。

自己做?

有一段時間,Joel 認為最好的做法是自己打造工具,追蹤營收與其他關鍵訂閱指標。

但他發現,那不只需要工程資源,還得回答一些並非他們專長所在的難題。

像「我們該用哪一套 MRR 公式?」這樣的問題,讓 Joel 意識到他們該專注在為客戶創造價值,把不擅長的領域「外包」出去。

成果:更懂資料,重新點燃成長

靠著分析與運用資料的新做法,Buffer 團隊已經推動了幾項策略性的轉變。

2018 年初,MRR 成長開始放緩,這讓 Joel 開始思考:要怎麼從當時 1,600 萬美元的 ARR,一路走到 5,000 萬美元。

他知道,指望下一個十倍營收成長是靠再增加 70 萬名客戶(大約是當時客戶數的十倍)並不現實。

就在那時,他意識到必須找到新的成長方式。而檢視訂閱資料,讓他們找到了前進的路。

於是團隊決定把重心放在快速拉高 ARPA。

Joel 說,當時的每帳戶平均營收(ARPA)只有 18 到 19 美元。團隊設下目標要把這個數字拉高,好讓公司重新成長,也能再投資在產品開發上。

為了拉高 ARPA,他們選了兩個明確的策略方向:

  • 他們重新檢視定價與方案組合,調整成能更有意義地支持客戶的樣子。例如最低方案的月費從 10 美元調整到 15 美元。
  • 他們擴充產品線,把 Reply 和 Analyze 加進社群媒體管理工具組。

今天,Buffer 的平均每客戶營收大約在 25 美元左右。

儘管付費客戶數大致持平在 75,000 名左右,這項行動讓團隊維持了成長,並達到 ARR 2,000 萬美元

兩個不同的北極星指標?

我們一開始問 Buffer 團隊他們的北極星指標時,產品團隊的人提到的是 ARPA。

Joel 也看 ARPA,但他會把它放在 Buffer 整體 MRR 的脈絡裡思考。

I see ARPA as one of the components of MRR (ARPA * Customers = MRR). Within that formula, we consciously decided to ignore the "Customers" variable and focus entirely on the ARPA variable, to drive MRR. So the team was focused on that, which is great, and of course, I'm always looking at MRR. At the end of the day, that's our revenue and drives a lot of other strategic decisions such as hiring and other spend.

不過他也承認,MRR 也許不是看懂這門生意最有意義的角度。

Telling product managers to “grow MRR” is not actionable. Improving our analytics set up allowed us to identify a solid strategy to implement.

ChartMogul 在這件事上功不可沒。Joel 告訴我們,他的瀏覽器裡永遠開著三個分頁——一個是行事曆,一個是他們用的內部團隊溝通工具,最後一個就是 ChartMogul 儀表板。

不想被甩開,就好好用你的訂閱資料

在 SaaS 業界打滾的這十年,Joel 看著這個產業變得越來越精細成熟。

他相信這個特質會持續下去,而且對產業的影響只會更強。

他把訂閱資料稱為 SaaS 企業的「骨幹」——因為那是唯一能真正看出什麼有效、什麼無效的洞察來源。

It is going to become a competitive advantage to have a deeper knowledge of your subscription data.

Joel 認為,沒有培養出理解並有意義地運用這些資料的文化的公司,注定會被甩在後頭。
